## Sales Motivation: Why 83% of Reps Run on One Engine

Sales motivation gets treated as one dial, so a flat quarter gets answered with a richer comp plan. That lever is the primary driver for about a quarter of your team. Here are the three motivation types, where the money reflex fails, and a 90 day plan.

**TLDR:** Sales motivation has three sources: extrinsic, intrinsic, and altruistic. Only 27% of salespeople are primarily money driven, 52% are intrinsically driven, and just 17% pull from more than one source. That leaves 83% on a single engine, hidden behind a healthy average. The fix is a management behavior, not a compensation line item.

You have built a real business, and this quarter the team is flat. Within 10 minutes, somebody proposes a kicker or a trip on the board.

I get the reflex. I carried a bag for years before I coached anyone, and I know what a good spiff does to a Tuesday.

Here’s what most leadership teams miss. That plan is compelling to about a quarter of your people. The rest nod along, then go back to being driven by something nobody raised.

## Why Sales Motivation Predicts Performance Better Than Pay

Motivation decides whether your sales training holds once the workshop ends and whether your best rep is still here next year.

Dr. Valerie Good of Michigan State University and her colleagues published a meta-analysis covering 127 studies and more than 77,000 salespeople. As the [Baylor Keller Center summary](https://kellercenter.hankamer.baylor.edu/news/story/2023/improving-salesperson-performance-intrinsic-vs-extrinsic-motivation) puts it, intrinsic motivation is more strongly tied to performance than extrinsic, and once a rep has a stable income they grow less responsive to raises. The effect was strongest in business to business selling and among experienced reps.

Your largest motivation expense is aimed at roughly a quarter of your team.

## Where Sales Leaders Get Sales Motivation Wrong

I’m certified with Objective Management Group. Across salespeople OMG assessed from January through December 2025, 77% scored strong in the overall Motivation competency at an average score of 62%, the kind of number that makes a leadership team stop worrying. Underneath it, the drivers split.

One response, four problems. Biggest budget, smallest lever.

## The Three Engines Framework

**Extrinsic is the scoreboard.** Commission, rank, contest, and the trip. Most sales organizations are built around it because it’s the only driver you can put in a spreadsheet.

**Intrinsic is the work.** These reps want the hard account and the craft. Nobody hands them anything to start it, which is why it holds up under a bad quarter.

**Altruistic is the mission.** These reps sell because the customer is genuinely better off. Dr. Good’s earlier research, [covered in Forbes](https://www.forbes.com/sites/lisaearlemcleod/2020/04/10/new-research-reveals-unexpected-source-of-sales-motivation/), found belief in a larger cause predicts performance more strongly than financial reward.

A plane flies beautifully on one engine, right up until it doesn’t. The craft driven rep goes quiet when deals turn ordinary. The scoreboard rep goes quiet when you restructure the plan. Neither one is being difficult. You cut their fuel line. ## What a Motivation Misread Looks Like

One of my clients had a rep who scored 90% on Motivation and was primarily extrinsically motivated. The manager called me one day, baffled. The rep had just resigned, and the evaluation had said he was highly motivated.

But look at what that motivation was attached to. He was always first out of the gates to hit his number, until the comp plan changed. Then his activity changed with it. And look at the tenure pattern. This rep had averaged two years at every job he’d ever held. Guess how long he lasted here? Two years and one month.

High motivation isn’t the same as high commitment. Extrinsic motivation follows the next reward, and when the reward moves, so does the rep.

## Can Technology Measure Sales Motivation?

Partly, and the gap matters in 2026. Your CRM shows activity, revenue intelligence shows deal risk, and conversation tools flag what was said on a call. None of them tell you why a rep stopped trying. Assessments answer that; dashboards don’t.

The tools also can’t supply the manager. Gallup found that [70% of the variance in team engagement](https://www.gallup.com/workplace/395210/engage-frontline-managers.aspx) traces to the manager alone, which is why motivation work either lives in a weekly coaching cadence or it doesn’t exist. ## How to Build a Second Engine in 90 Days

I’m not telling you to blow up your comp plan. Extrinsic motivation is real, it drives 27% of your team, and those people should be paid well.

- **Days 1 to 30.** Ask every rep to describe their best week this year and why. The rep who names the commission statement and the rep who names the account she chased for two years just told you what they run on.
- **Days 31 to 60.** Rebuild one manager habit. Weekly one on ones move from pipeline recitation to the thing that particular rep is driven by.
- **Days 61 to 90.** Add the second engine. Scoreboard reps get customer outcome stories attached to their wins. Craft reps get the money made loud when the craft pays off.
