## 2027 Revenue Growth Planning Starts in November

By Jennifer Hines, President, Accelerated Sales & Leadership Institute

Firms that start planning in January lose the first six weeks of the year to ramp-up instead of execution. This article makes the case for November as the real planning window, lays out the four inputs a 2027 blueprint needs, and gives you a 60-day sequence that has your team executing on January 2 rather than still deciding.

**TLDR:** January planning costs you most of Q1. Build the 2027 blueprint and its revenue growth strategies in November from four inputs: year-end evaluation findings, comp plan adjustments, tech stack decisions, and hiring pipeline status. Attach accountability to each before the year turns. Top-quartile firms cut cost-to-serve 10% to 20% by pointing effort at the right accounts, and that decision has to be made before January.

It is January 8. Your kickoff is scheduled for the 15th, territories are still being argued about, and the new comp plan is in legal review. Your reps are technically selling, but mostly they are waiting.

Q1 is not slow because January is slow. Q1 is slow because the decisions that govern Q1 got made in Q1. By the time the plan is real, six weeks of the quarter are gone and cannot be recovered.

## Why November Is the Real Planning Window

November gives you what January cannot: complete data, and time to turn it into revenue growth strategies before the year starts.

You have 10 months of closed-won evidence, a nearly final read on the year, and enough distance from the holidays to think. McKinsey’s work on [how top performers outpace peers in sales productivity](https://www.mckinsey.com/capabilities/growth-marketing-and-sales/our-insights/how-top-performers-outpace-peers-in-sales-productivity) shows what that thinking is worth: leading firms reduce cost-to-serve by an average of 10% to 20% and raise revenue per sales employee by 3% to 15% by directing engagement toward high-value accounts. Coverage decisions of that kind cannot be made in the second week of January and take effect the same quarter.

The revenue growth strategies that work are almost never novel. They are ordinary decisions made early enough to matter.

## Reactive Versus Prepared Planning

The gap between the two is measured in weeks of execution, not in the quality of the ideas.

Planning input Firms that plan in January Firms that plan in November

Territory and coverage Argued in week 2, settled by February Modeled in November, communicated in December

Comp plan In review while Q1 runs Announced with a quarter of runway

Development budget Cut in Q4, revisited in March Set against next year’s capability gaps

A plan announced in February governs behavior for 10 months, not 12, and reps spend the gap optimizing against a structure you were trying to retire.

## The Four Inputs a 2027 Blueprint Needs

Each of these is a decision you can make now with evidence you already have.

**Year-end evaluation findings.** Not attainment, capability. Which stage each rep loses deals in, and how often your managers actually held one-on-ones. That is your development plan, and it should be written before the year turns.

**Comp plan adjustments.** If your accelerators pay on revenue rather than margin, you already know what December will look like. Change the mechanism now and give your team a full quarter of notice.

**Tech stack decisions.** Renewal dates are the forcing function. Score your tools on real weekly usage and demonstrable revenue linkage before finance auto-renews the ones nobody opens.

**Hiring pipeline status.** A rep hired in March produces in Q3. A rep hired in November produces in Q1. Our [sales assessments](https://asliinc.com/sales-assessments/) exist largely to make that decision earlier and with better evidence.

## Why Most Q1 Plans Die by February

A composite of several engagements rather than one audited account, with figures to match. A $27M industrial services firm ran a thorough two-day planning offsite every January. Good analysis, real commitment in the room, and by March almost nothing had changed.

The problem was never the plan. No commitment in it had an owner, a date, or a review cadence. It was a document, and documents hold nobody to anything.

We moved the offsite to early November and added one requirement: every initiative left the room with a named owner and a monthly checkpoint. Q1 revenue landed 11% ahead of the prior year. Gallup’s finding that accountability [works only when it is practiced as a regular discipline that is fair, consistent, and tied to performance](https://www.gallup.com/workplace/703379/accountability-leadership-greatest-weakness.aspx) is the whole explanation. Planning without accountability built in is why February kills most Q1 plans.

## Your 60-Day Pre-Q1 Sequence

Knowing how to lead a sales team effectively through a year transition is mostly a scheduling problem.

1. **Early November.** Run the capability evaluation. Pull skill gaps by stage, coaching frequency, and close rate trend by deal size.
1. **Mid November.** Decide comp mechanics and model two variants against this year’s real deals. Announce by December 1.
1. **Late November.** Audit the tech stack against renewal dates. Cut before finance renews, not after.
1. **Early December.** Set territory and coverage, and communicate it. Reps who know their patch in December sell in January.
1. **Mid December.** Assign owners and monthly checkpoints to every initiative. SHRM’s case for [formal quarterly check-ins](https://www.shrm.org/topics-tools/news/organizational-employee-development/how-formal-quarterly-check-ins-boost-employee-engagement) centers on quarterly goals with measurable outcomes and the employee owning the meeting, which is exactly the cadence a Q1 plan needs to survive contact with February.

## Frequently Asked Questions

**Is November realistic when we do not have final numbers yet?**
Yes, and the missing data matters less than you think. Ten months of closed-won evidence supports every decision on this list. Waiting for December 31 buys precision you will not use.

**What if our fiscal year does not end in December?**
Run the same sequence 60 days before your year-end. The principle is the lead time, not the month.

**How do we plan when the market is uncertain?**
Plan the revenue growth strategies you actually control. Coverage, comp mechanics, capability gaps, and hiring timing are all internal decisions that do not require an accurate market forecast.

**Should reps be involved in planning?**
In territory and coverage, yes. In comp design, not until it is modeled. Involving reps too early in comp turns a design exercise into a negotiation.

**How does leadership development fit into a planning cycle?**
It is the input most often skipped and most often needed. The best leadership development programs in 2026 start from your own evaluation findings, which is why [leadership development](https://asliinc.com/leadership-development/) belongs in the November sequence rather than in a spring budget request.

## Key Takeaways

- Q1 is slow because Q1 decisions get made in Q1; moving the planning window to November recovers roughly six weeks of selling.
- Build the blueprint from four inputs: capability findings, comp mechanics, tech stack renewals, and hiring timing.
- Announce comp with a full quarter of runway, because a February announcement governs 10 months rather than 12.
- Attach an owner and a monthly checkpoint to every initiative; the composite firm above opened Q1 11% ahead after moving its offsite to November.

If last January felt like six weeks of getting organized before anyone really sold, the fix is not a better kickoff meeting. It is moving the decisions that govern Q1 into the quarter before it. Let’s build your 2027 blueprint from what your team can actually do, with owners and dates attached before the year turns.
